Borderfree (formerly FiftyOne) is a classic example of a high-growth ecommerce organization that refused to let scaling kill its agility. As they became the global leader in cross-border ecommerce, they needed an operating system that could handle increasing complexity without succumbing to “Agile Theater.”

The Challenge

Explosive growth in the ecommerce sector meant that Borderfree’s delivery system was under constant pressure. They needed to coordinate across multiple product lines while maintaining the speed and “startup feel” that gave them their market advantage. The risk was that traditional scaling would introduce too much coordination overhead, slowing down time-to-market.

The Intervention

Yuval worked with Borderfree’s leadership to design a pull-based transformation that combined the best of Scrum and Kanban. The engagement focused on:

  1. Hybrid Scrum-Kanban Flow: Implementing Scrum for team-level execution while using Kanban to manage the end-to-end flow of features across the organization. This allowed for predictable delivery cycles while maintaining the flexibility to pivot based on market demand.
  2. Visualizing the Value Stream: Using multi-level Kanban boards to expose bottlenecks in the delivery process—from initial product concept to final deployment.
  3. Outcome-Driven Culture: Shifting the focus from completing tasks to achieving business throughput, ensuring that engineering capacity was always aligned with the highest-impact bets.

The Outcome

Borderfree became a landmark case study in the agile community for its successful integration of Scrum and Kanban at scale. The organization maintained its high-velocity delivery cadence throughout its growth journey, eventually leading to a successful acquisition by Pitney Bowes.

The “Borderfree Model” proved that organizations don’t have to choose between structure and speed—with the right operating system, they can have both.
